You Track Rankings. The Metric That Matters Now Is Citation Share.
Rankings were always a proxy. You didn’t want position one — you wanted the customer, and position one was the most reliable way to get in front of them. AI answers broke the proxy: the assistant reads the results so the user doesn’t have to, and only some sources survive into the answer. The metric that tracks your real presence now is citation share.
Citation share is simple to define: of the answers given for the questions your buyers ask, what percentage name you? Not link to you — name you, as part of the answer.
Why citation share is the right unit
Each engine cites differently — Perplexity with numbered references and the highest citation rate of the major assistants, ChatGPT with inline or footnote-style attributions, Claude with contextual mentions — but all of them perform the same operation: they synthesize an answer from sources they trust and attribute the ones that carried the facts. Ranking measures your eligibility for that operation. Citation share measures whether it happened.
It’s also the only metric your buyers’ behavior responds to. When an answer names three tools and you’re not one of them, your ranking report’s green arrows don’t matter — the consideration set was formed without you.
How to measure it in an afternoon
You don’t need a platform for the first measurement. You need a spreadsheet.
1. Write down 20 money questions. Not keywords — questions in the words buyers use. “Best X for Y,” “X alternatives,” “how to do Z with a small team,” “is X worth it.”
2. Ask each one to the assistants. ChatGPT, Google AI Mode, Perplexity, and whatever your market actually uses. Record every source named or cited, not just whether you appeared.
3. Compute your share. Your citations ÷ total citations across those 20 answers. Then compute it for your top three competitors. Two numbers worth more than a year of rank tracking.
4. Tag the winners. For each question where someone else got named, look at why: what page, what format, what claim. That list is your content and off-site to-do list.
Repeat monthly. The trend line is the report.
What moves citation share
Three levers, in order of how much control you actually have:
Extractable content (fast, yours). Answer the question in the first 200 words. Use real numbers, clear headings, self-contained paragraphs. Note what this does not include: schema markup as a magic layer — tracked studies of pages that added structured data haven’t shown it buying AI citations. Assistants quote text they can trust, not markup they can parse.
Corroboration (slow, shared with the web). Assistants resolve entities from consistent third-party descriptions. If thirty independent pages describe your product the same way — directories, aggregators, communities, review platforms — you become a stable entity in the synthesis. If five pages say five different things, you become noise.
Freshness (medium, recurring). Citations skew toward sources with visible dates and current facts. Updating your key pages and keeping listings alive beats publishing and abandoning.
The honesty clause
Citation share is slow. Content changes show up in weeks; corroboration changes show up over a quarter. The intermediate signals you can watch: whether your listing pages are indexed (the floor), and whether you surface at all when you ask the assistants directly.
The work is also unavoidably repetitive — 20 prompts × 4 assistants × monthly, plus the off-site consistency work behind it. That repetition is precisely what a service like BackLink is built to absorb on the corroboration side: getting your product described consistently, in real content, across the platforms assistants already read, with a status report for every submission. You own the questions and the content; the mechanical layer is outsourceable.
FAQ
Isn’t citation share just brand awareness rebranded?
No. Brand awareness is what people remember. Citation share is what machines retrieve when answering a question — a measurable, prompt-level behavior you can track in a spreadsheet and move with specific actions.
Which assistant should I optimize for?
Start where your buyers ask. For most B2B and software audiences that’s ChatGPT and Google AI Mode; for research-heavy niches Perplexity punches above its traffic. Measure all of the major ones monthly anyway — citation share across engines is highly correlated, because they draw on overlapping corpora.
Do paid placements or ads influence citations?
Ads are not citations and generally don’t feed answer synthesis. What feeds it is organic presence on sources the model trusts. (ChatGPT’s ad rollout matters for your media budget, not your citation share.)
My citations are flat after two months. What’s wrong?
Usually one of three things: your pages aren’t extractable (the answer isn’t in the text), you’re not corroborated off-site (the entity is thin), or the questions are dominated by sources you can’t displace — community threads and major review platforms. The third case means you compete for the “also worth considering” slots, which are winnable.
Can I measure citation share automatically?
There are emerging GEO tools that poll assistants and track brand mentions, and they’re useful for volume. But the manual monthly pass has a side effect automation doesn’t: you read the answers your buyers read, and you learn what the sources that beat you actually say.
